Should consider Nara for a day trip and do not need Osaka if going to Tokyo so possibly go to an Onsen for two nights

Your itinerary looks reasonable and quite doable.

Btw, when in May are you visiting? We have massive series of holidays in early May (from Apr 27 to May 6 this year) and during that time of the year, the popular sites will be packed and accommodation/transport may sell out quickly.
If you are purchasing JR pass, buy it from official website and book your bullet train seats online in advance.

I think Osaka and Tokyo are different from each other and it’s good to visit both.

Yeah I’ll depart after the holidays, the second week of may
Definitely gonna visit Nara for a day
My plan on day 8 to travel from mt Fuji to Nagano city and a stop at Matsumoto and travel the next day to takayama
Only maybe I’ll drop Nagano city.
How is Nagano city ? Is it worth to visit

Always a tough call and a highly debated approach but in 21 days you are at 8 different hotels which means you lose time checking in, checking out- unpacking etc if you could base say at three places total and use day trips, you will save time, be more relaxed and have much more flexibility to adjust your schedule because you become aware of something that immediately interests you

I will think about that
I also travel light.
Most hotels got bagage storage so that’s a good thing

Another suggestion- each person has a different slant on what turns them on should not influence you- food,Onsen, big city, countryside, parks, or just explore- it is your trip- it will go right if you want to be flexible enough to make changes on the run

Ques.

Where are you flying home from? If Tokyo, my preference is to use a hotel nearer those airports than arrive at the last moment. (Missing a connecting flight can be expensive.)
